In this article, we discuss how to calculate the Total Cost of Ownership (TCO): quality, supply, compliance, and process.

When you compare two offers for an active ingredient, it is easy for the decision to come down to a single figure per kilo. But that figure is only the visible part of a much longer equation. The purchase price does not include what happens after the purchase: whether the batch arrives with the exact purity promised in the technical data sheet, whether the supply is sustained batch after batch, whether the documentation withstands an audit, or whether your team has someone to ask when something does not add up in formulation.

This is called TCO, Total Cost of Ownership. And understanding it well is what separates a well-informed purchasing decision from a gamble that everything will go according to plan.

What is TCO when we talk about active ingredients?

TCO adds to the acquisition price all the costs that an ingredient generates throughout its lifecycle in production. In practice, for an active ingredient such as a citrus flavonoid, this is organised into four categories:

Quality cost: how consistent each batch is compared to the previous one, and what happens on your line if it is not.

Supply cost: how predictable availability is, and what margin of manoeuvre you have if demand or logistical geopolitics change.

Compliance cost: how much time and internal resources verifying, documenting, and defending that ingredient takes up during an audit or before a regulatory client.

Process cost: how much of your own team’s time (R&D, quality, purchasing) is spent resolving queries that good technical support would have avoided from the outset.

None of these four categories appears in the initial budget. All of them appear, sooner or later, in the profit and loss account.

The cost that does not appear on the invoice

This is not unique to active ingredients: it is a known pattern in any industry that relies on a demanding supply chain. A joint study by the Food Marketing Institute and the Grocery Manufacturers Association placed the average direct cost of a product recall in the food sector at 10 million dollars, a figure that, according to the study itself, does not include brand damage or subsequent loss of sales, which can multiply it.

In the pharmaceutical sector, the pattern is equivalent, albeit with different terminology: Pharmaceutical Technology points out that an active ingredient of inconsistent quality can lead to additional quality controls, production delays, and, in the worst-case scenario, regulatory action, costs that stem from a decision that, when signed, seemed to be merely a matter of price.

This is not intended to cause alarm, but it is important to highlight why TCO exists as an analytical framework. The more critical an ingredient is to your final product, the more sense it makes to look beyond the purchase price before deciding.

The four TCO categories: what we build into each one

Here we talk about what we do at Bordas and how we have chosen to build each of these four categories.

Quality cost: batch consistency

The proprietary micronisation technology we use for our Micronised Purified Flavonoid Fraction (MPFF), for instance, with particles below 5 μm, is designed so that every batch behaves identically to the previous one: same bioavailability, same precise dosing, same stability.

A batch that behaves like the previous one is a batch that does not force you to reformulate, repeat a stability test, or halt a line to investigate a deviation.
